Unite Efforts to Create New Glory: The Achievements of BMW Armature Production Model Change

At the end of September, due to production demands, the armature production line needed to urgently manufacture a batch of SPF112003 BMW armatures. After two days, all the fixtures on Armature Line A were completely replaced. Just as production was about to begin, a series of serious issues suddenly occurred with the armature insulation paper—folding, tearing, and paper jamming—which made normal production impossible. Equipment technician Wang Chunpeng and on-site manager Zhang Qi gave up their Mid-Autumn Festival holiday to cooperate with the line leader in on-site debugging, working overtime every day. During the debugging period, equipment technician Wang Chunpeng stayed on-site for several consecutive days, performing overnight repairs and adjustments. Even when his partner was hospitalized with acute pelvic inflammatory disease, he continued working overtime without any distraction or slack, fully dedicating himself to adjusting the equipment. 
Equipment technician Wang Chunpeng and the line leader repeatedly checked the equipment and fixtures, disassembled the paper feeding mechanism, and found the pinion wheels in good condition with no surface damage. They inspected the main and secondary blades of the slotting machine; the blades were sharp with no curling or damage. The primary forming molds, secondary forming molds, insulation paper insertion mandrels, and slot wedge holders also showed no abnormalities. After confirming that all tools and fixtures were in proper condition, they finally installed and calibrated the equipment for alignment and tested the paper feeding status of the slotting machine again, which was still unsatisfactory. Even after replacing the main blade, primary forming mold, secondary forming mold, and insulation paper insertion mandrel with new parts, no improvement was observed. Finally, they tried reversing the direction of paper feeding and polishing the fixture tools, but the debugging still failed to succeed.

In order to avoid wasting time and personnel costs, after communicating with the leadership, we decided to switch models. We replaced the SPF112001 tooling overnight, quickly switched back to the SPF112001 tooling, and left one slotting paper machine to continue debugging. Eventually, a batch of new insulation paper was urgently reallocated. Without any changes to the equipment, tooling, or cutters, the slotting paper machine was running normally in less than an hour of debugging, and the debugging was successful.  
Due to the initial problems with the slotting paper machine causing a one-week production stoppage, the production schedule was completely disrupted. If production had continued as normal, not only would BMW products not have been produced on time, but there would also have been insufficient supply of SPF112001, which could easily have caused the starter assembly line to halt, thereby affecting the company's entire production plan. Due to the heavy workload and tight schedule, tooling and equipment specialist Wang Chunpeng, on-site manager Zhang Qi, and three line supervisors formed a problem-solving team to coordinate with each other. They worked overtime and day and night to achieve rapid mold changes, assigned dedicated personnel to solve difficult equipment issues, and took responsibility for their respective duties, ensuring the successful completion of this production task.  
Finally, by October 17, a total of 14,148 units were produced, successfully meeting the BMW planned production volume. During the BMW model change process, the supervisors, Zhang Qi, and Wang Chunpeng all worked together, racing against time. As a result, the original four-day model change period was reduced to two days, squeezing an additional six production shifts and avoiding a halt in the starter assembly line due to the untimely supply of armatures.
